3PL Inventory Disposal and Destruction: Fees, Approvals and Evidence
Inventory disposal needs more than a per-unit price. Use this framework to compare fees, approvals, evidence and final inventory adjustments.
Before authorizing a 3PL to dispose of inventory, define the permitted method, approval authority, evidence package, inventory adjustment and every billable step. “Disposal” may mean routine waste removal, certified destruction, recycling, donation, return to vendor or transportation to a specialized contractor. Those outcomes carry different costs and risks.
247 Fulfillment’s returns processing page lists quarantine, disposal, donation and vendor-return workflows as configurable outcomes. The brand still needs product-specific rules. A warehouse should not decide on its own that commercially obsolete, damaged or returned stock may leave controlled inventory.
Start with the allowed outcome
Create a disposition policy by product category. The policy should account for resale restrictions, trademarks, safety, privacy, hazardous materials, recalls, batteries, liquids, food, supplements and other regulated or sensitive goods. Legal, environmental or product specialists should approve the rules where required.
| Outcome | Questions to resolve | Evidence to request |
|---|---|---|
| General disposal | Is ordinary commercial waste handling permitted? | SKU and quantity record, date and authorized request |
| Recycling | Which materials and components are accepted? | Weight ticket, recycler receipt or batch confirmation |
| Donation | Is the recipient approved and is resale prohibited? | Recipient acknowledgement and itemized transfer record |
| Certified destruction | Must the product or branding be rendered unusable? | Certificate, batch ID, date, method and contractor |
| Return to vendor | Who owns freight, authorization and claim follow-up? | Vendor authorization, shipment record and tracking |
The lowest-cost outcome is not always allowed. A branded product with a safety concern may require a controlled destruction process, while clean corrugate from repacking may enter ordinary recycling. Put the rule in writing before stock accumulates.
Map the complete billable workflow
A disposal quote can include more than the final contractor charge. Ask each provider to identify:
- Counting, scanning and batch creation.
- Removal from pick locations.
- Quarantine storage while approval is pending.
- Sorting, de-branding or component separation.
- Pallet, carton, drum, bag or container materials.
- Labour for loading or witnessing destruction.
- Transportation to a recycler or destruction site.
- Third-party tipping, recycling or certificate fees.
- Photography, serial capture or other evidence.
- Inventory adjustment and administrative closeout.
Confirm the billing unit for each line. A provider may quote per unit for handling, per pallet for movement, per hour for sorting, per kilogram for a contractor and per shipment for transportation. Ask whether minimum charges apply and whether third-party fees are passed through at cost or marked up.
Control authorization and chain of custody
Use two gates. First, the warehouse identifies and quarantines candidate inventory without reducing the system quantity. Second, an authorized brand representative approves the exact SKU, quantity, lot or serial range and method. The 3PL then executes the approved batch and posts the final adjustment.
For higher-value or sensitive stock, require dual approval, tamper-evident containment, controlled staging and a handoff record to the contractor. The transaction should preserve who requested, approved, executed and verified the event. 247 Fulfillment’s inventory management page describes inventory status, lot, expiry and serial visibility; use the relevant identifiers in the disposal register.
Worked example: price a disposal batch
Hypothetical example in Canadian dollars; these are not 247 Fulfillment rates. A brand approves 1,200 obsolete units packed on three pallets for certified destruction.
| Activity | Hypothetical basis | Cost |
|---|---|---|
| Scan and batch preparation | 1,200 units × CAD $0.18 | CAD $216 |
| Pallet movement and staging | 3 pallets × CAD $28 | CAD $84 |
| Loading labour | 2.5 hours × CAD $42 | CAD $105 |
| Contractor and transport | Quoted batch charge | CAD $460 |
| Certificate package | One batch | CAD $35 |
| Total | — | CAD $900 |
The hypothetical cost is CAD $900 ÷ 1,200 = CAD $0.75 per unit. That does not include the inventory’s carrying value or prior storage. If the contractor charges a CAD $400 minimum, combining two approved batches may lower unit cost—but only if mixing products does not weaken traceability or violate the disposition policy.
The recommendation changes when goods are hazardous, recalled, serialized, temperature-sensitive or protected by brand-security rules. Those cases may require a specialized contractor, witnessed destruction, more detailed evidence or a different transport class.
Require a closeout package
A complete record should include the approval, batch ID, facility, SKU, lot or serial range when relevant, planned and actual quantity, method, execution date, contractor, transport reference, exceptions, certificate or receipt, and the inventory adjustment ID. Photographs can support the record but should not replace traceable counts and documents.
Finance should be able to match the invoice to the approved batch. Operations should be able to match the batch to the inventory reduction. If the executed quantity differs from the approved quantity, the remainder should stay in quarantine until the variance is resolved.
Buyer checklist
- List every permitted and prohibited disposition method.
- Define who can request and approve each method.
- Set value, quantity, lot and serial thresholds for dual approval.
- Keep candidate stock in a controlled inventory status before execution.
- Require a written quote when third-party or transport fees are material.
- Specify the evidence and retention period for every batch.
- Reconcile approval, execution, inventory adjustment and invoice.
- Define how partial, rejected or failed batches are handled.
When requesting a fulfillment quote, include your product categories, expected disposition volume, regulated characteristics and evidence standard. 247 Fulfillment prices value-added work according to scope, so these details help create a comparable proposal. Use the quote request to provide the operating assumptions.
